Master key systems from first principles, interchangeable cores, exit device code requirements and how to keep a building's key control from collapsing.
Master Key Theory
A master key system lets one key open many locks while each lock also has its own key that opens nothing else. It works by giving a pin chamber more than one shear point. That single idea, repeated across a building, is the whole of master keying, and it is also the whole of why a badly designed system is a security hole rather than a convenience.
- A master wafer creates a second shear point so two different keys open one lock.
- Every master wafer creates unintended combinations. Master as few chambers as possible.
- Design on a key bitting array before cutting, and reserve capacity for growth.
- Bitting records are confidential customer property. A leaked list is a cut master key.
The master wafer
In a standard cylinder each chamber holds one key pin and one driver, giving exactly one shear point and one working key. Add a third pin between them, called a master wafer or spacer, and the chamber now splits at two heights. Either height opens the lock.
Give every chamber a second split at heights that the master key happens to reach, and the master key opens the lock. The change key reaches the other set of splits. Both work, neither knows about the other.
The cost is security. Every master wafer added creates additional combinations that were never intended, called cross keying or ghost keys. A five chamber lock with a master wafer in every chamber has up to thirty two working combinations rather than two. Fewer master wafers means fewer ghost keys, which is why good system design masters as few chambers as it can get away with.
Levels and the key bitting array
Systems are described in levels. The change key at the bottom opens one door. Above it a master key opens a department. Above that a grand master opens a floor or a building. Above that a great grand master opens a campus. Each level up multiplies the consequences of a lost key.
Systems are designed on paper before a single pin is cut, using a key bitting array. The array allocates every depth at every position so that no change key accidentally operates a door it should not, and so the system can be expanded later without redesign.
Design for growth from the start. A system laid out with no spare change keys is a system that will be rekeyed entirely the first time the building adds an office. Reserve capacity. It costs nothing at design time and saves a full replacement later.
Documenting a system
A master key system is worthless without records. The record shows which change key operates which door, which masters cover which group, who holds which key and when it was issued.
Hold those records securely and treat them as confidential customer property. A stolen or leaked bitting list lets anyone cut a working master without ever touching a lock. Store them encrypted, never in a shared folder, and never in an email.
When you inherit an undocumented building, rebuilding the record is a billable project in its own right. Decode every cylinder, chart what you find, and hand the customer a system they can actually administer. Many buildings are running systems nobody has understood for a decade.
Interchangeable Cores
An interchangeable core is a cylinder that lifts out of its housing with a special control key, so a lock can be rekeyed in seconds without tools and without dismantling anything. In buildings with turnover it is the single most useful hardware decision a facility can make.
- Interchangeable cores have three shear lines, which is why they carry more pins and pick more easily.
- The control key removes every core in the building. Issue one and log every copy.
- Small format is the figure eight shape and is broadly cross compatible. Large format is not.
- Keep rotating core stock so a rekey becomes a swap done under shop conditions.
How the control key works
A small format interchangeable core has three shear lines rather than one. The operating shear line lets the change key turn the plug and throw the bolt. The control shear line, set higher, lets the control key rotate a lug that retracts the core's retaining fin so the whole core slides out of the housing.
That means every core needs an extra build pin in every chamber, which is why interchangeable cores carry more pins and are less pick resistant than an equivalent conventional cylinder. It is a deliberate trade of security for administrative speed.
Control keys must be treated as the most sensitive key in the building. Anyone holding one can remove every core, take them away, decode them at leisure and return them. Issue control keys to one named person and record every copy.
Small format and large format
Small format interchangeable core is a figure eight shape originating with Best and now made by many manufacturers, largely cross compatible. Large format interchangeable core is a manufacturer specific round core used by brands such as Schlage and Corbin Russwin, and it is generally not cross compatible.
Before quoting a job identify which the building uses, because a box of the wrong cores is money spent and time lost. The figure eight face is unmistakable once you have seen it.
Stock a set of blank cores and a pinning kit. The value proposition of interchangeable cores is that a tenant change becomes a five minute visit. If you have to order cores each time, the customer loses the only benefit they paid for.
Running a core exchange programme
The professional way to service an interchangeable core building is to keep a rotating stock. Pin new cores in the shop, carry them to site, swap them out and bring the removed cores back to be repinned for the next rotation.
That turns an on site rekeying job into a swap, which means the work happens under shop conditions with a full pin kit rather than crouched in a corridor. It also means a lost key emergency can be answered in minutes.
Charge for the programme rather than for the visit. A monthly or annual key control agreement with a defined number of core changes is recurring revenue, and it is the type of contract that makes commercial work more stable than residential work.
Codes and Life Safety
Commercial hardware is regulated in ways residential hardware is not. Fire codes, building codes and accessibility law all constrain what you may fit on a door. Getting this wrong exposes the building owner to liability and exposes you to worse. Learn the principles even though the exact adoption varies by jurisdiction.

- Look for the label on the hinge edge before modifying any commercial door.
- Accessible hardware must work without tight grasping, pinching or wrist twisting.
Free egress
The governing principle of exit hardware is that a person must be able to leave through an exit door in a single motion, without a key, without special knowledge and without tools. That is why panic bars exist and why a deadbolt on a required exit is generally prohibited.
The practical test is simple. Walk to the door and imagine leaving in the dark, in smoke, in a crowd, with no key. If more than one action is needed, or if any action requires a key, look up the code before fitting anything.
Add on hardware is where this fails most often. A business owner who fits a surface bolt to a rear exit has created a code violation and, more importantly, a hazard. Explain the reason rather than just refusing. People generally comply once they picture the fire.
Fire rated doors and their hardware
A fire rated door assembly is rated as a whole. The door, the frame, the hinges, the closer, the latch and the seals are all part of the rating, and substituting any of them with an unrated component voids it.
That is why a fire door must latch, must self close and must not be propped. It is also why you cannot simply drill a fire door for new hardware. Field modification of a rated assembly is restricted and in many cases requires a listed kit or a factory prepared door.
Look for the label on the hinge edge of the door and on the frame. If a door carries a label, treat every hardware decision on it as a code question rather than a preference question.
Accessibility
Accessibility law requires operable hardware that does not need tight grasping, pinching or twisting of the wrist. In practice that rules out round knobs on most public doors and is the reason lever handles dominate commercial buildings.
Mounting height, opening force and the time a closer takes to shut the door are also regulated. A closer adjusted so aggressively that a door slams is not just annoying, it is potentially non compliant.
When a customer asks for knobs on a public entrance, explain the requirement and offer levers. It is a short conversation and it protects them from a complaint they have not thought about yet.
